Project story

Problem Statement

  • Store was previously running on Magento — costly and complex to maintain with a large, multi-brand catalog spanning hundreds of SKUs across Men/Women/Kids categories and 60+ international brands
  • Managing thousands of products across many brands (Nike, Guess, Tommy Hilfiger, Calvin Klein, UGG, Prada, etc.) with size/color variants was becoming increasingly hard on Magento's backend
  • Slow admin performance made it difficult for the sales/marketing team to manage the VIP loyalty program, promotions, and frequent sale collections
  • Multi-language, RTL (Hebrew) storefront needed to render flawlessly — a common pain point on Magento themes
  • Risk of losing customer purchase history tied to the loyalty program (5% signup discount, VIP tiers) during migration
  • Integration complexity with SMS OTP login, business account portal, and affiliate tracking (PostAffiliatePro) needed to be preserved

Client Vision

  • Move to Shopify for a faster, easier-to-manage platform suited for a high-SKU, multi-brand fashion retailer
  • Retain full customer and order history, including loyalty program data and purchase behavior
  • Preserve the RTL Hebrew shopping experience with clean navigation across Men/Women/Kids mega-menus and 60+ brand collections
  • Keep the VIP loyalty club, SMS-based login/OTP, and business account login fully functional post-migration
  • Maintain free-shipping threshold logic (199 ₪), branch locator, and affiliate/influencer marketing program
  • Support ongoing growth — frequent seasonal collections (e.g., "2026 New Collection"), outlet section, and sale campaigns

Solution

  • Audited the full Magento catalog: brand-based collections, category trees (Men/Women/Kids), and product variants (size, color)
  • Migrated orders, customer records, and loyalty/VIP data with field-by-field mapping to Shopify's data schema
  • Rebuilt the Hebrew RTL storefront theme in Shopify, preserving mega-menu navigation (brand list A–Z, gender/category structure)
  • Recreated 60+ brand collection pages and nested subcategories (e.g., Men > Shirts > T-Shirts/Polo/Button-Down)
  • Migrated product catalog with imagery, pricing, and variant data intact
  • Re-integrated third-party apps: SMS OTP login, loyalty/VIP club, return/exchange app (Return Prime), and affiliate tracking (PostAffiliatePro)
  • Set up redirects from old Magento URLs to new Shopify URLs to protect SEO rankings
  • Tested checkout flow, free-shipping threshold, and business account login before go-live

Challenges

  • High SKU volume across many brands made attribute mapping (size, colour, variant SKUs) complex
  • Preserving RTL Hebrew layout and typography consistency across all pages during theme rebuild
  • Migrating loyalty/VIP program logic and reward eligibility (e.g., 5% first-purchase discount) without data loss
  • Reconnecting specialized apps (SMS OTP, affiliate tracking, business account login) that had custom Magento integrations
  • Rebuilding the mega-menu structure (60+ brands, multi-level category nesting) accurately in Shopify's navigation system
  • Coordinating migration timing around active sales/outlet campaigns to avoid disrupting revenue
